Letting the constraint improve the plan.
A case note about designing the work around a startup’s real budget, capacity, and attention.

Situation
The company had more ambition than money, time, or attention.
As co-founder and COO—and later CEO—of a small product and services company, I was helping build the business while the team delivered client work. A conventional agency process would have spread limited capacity across too much work and made every new idea more expensive to carry.
What I noticed
The budget was asking us to choose.
The constraint was not a temporary inconvenience. It showed which commitments mattered, which work could wait, and where ownership had to sit if the company wanted to keep moving without adding unnecessary process.
What I changed
I shaped the operating plan around what the team could sustain.
I shaped product advisory, client delivery, process improvement, priorities, workflow, and ownership around available capacity. Work that did not need to happen yet was cut or postponed, and decisions moved closer to the people responsible for carrying them out.
What moved
The plan became smaller, clearer, and more honest.
The team could spend less energy maintaining an oversized process and more energy on the work that mattered. The experience also gave me a durable way to think about product decisions under constraint.
